Why Most Riders Train Too Hard (and Why It Often Makes Them Slower)
Most cyclists don’t train too hard because they’re reckless. They train too hard because intensity feels like progress.
Hard efforts hurt in familiar ways. The numbers spike. The suffering feels earned. You finish a ride exhausted and convinced you did something meaningful. Easy riding, by contrast, feels ambiguous. It doesn’t leave you wrecked. It doesn’t provide immediate proof that it “worked.” And in a culture that equates effort with improvement, that ambiguity is uncomfortable.
So riders default to what feels productive. Unfortunately, that instinct often works against them. And I’ve been fighting this battle since 2005…
The Emotional Appeal of Intensity
High-intensity riding offers fast feedback. Heart rate climbs. Power numbers look impressive. The narrative is simple: this was hard, therefore it must make me faster.
Easy and moderate riding don’t offer the same reassurance. The adaptations they drive are quieter and slower to reveal themselves. Aerobic development doesn’t announce itself with suffering. It shows up later, as resilience, repeatability, and the ability to ride hard without digging a hole.
Because those benefits are delayed, many riders assume they’re not happening at all.
What “Training Hard” Actually Does
Intensity has a place in training. It improves top-end capacity, sharpens race-specific fitness, and teaches the body to tolerate high demand. But intensity is also expensive. It carries a high recovery cost, increases sympathetic nervous system load, and compresses the margin for error.
When intensity dominates the week, several things tend to happen at once. Recovery never quite completes. Aerobic development stalls because the body is constantly pulled above the zones where it becomes more efficient. Fatigue accumulates subtly, then suddenly. Riders feel flat, unmotivated, or “off,” even though they’re training consistently.
They respond by pushing harder. This is how riders end up very good at being tired—and not much else.
Most Riders Aren’t Undertrained
This is the part that surprises people. Most amateur cyclists are not undertrained. They’re mis-trained. They do too much work in the middle and high ranges of intensity, and not enough where aerobic efficiency is actually built. They mistake frequent difficulty for effective stimulus. Especially here in Golden, Colorado where rides start at 6,000ft of elevation, and generally point uphill.
The result is a fitness profile that looks busy but isn’t durable. Riders can hit decent numbers on a good day, but struggle to repeat them. Long rides feel harder than they should. Recovery takes longer than expected. Progress becomes unpredictable.None of this feels like “training too hard” in the moment. It feels like commitment, passion and dedication.
Easy Riding Isn’t Laziness — It’s Infrastructure
Aerobic training is foundational. It’s what allows harder efforts to exist without breaking the system. It improves how efficiently you use oxygen, how well you clear metabolic byproducts, and how much work you can do before stress accumulates.
These adaptations don’t require suffering. They require consistency, restraint, and time spent below the point where effort becomes costly.
For many riders, this is the hardest kind of discipline to learn. It requires trusting a process that doesn’t constantly prove itself through discomfort. Funny enough, today this is called Zone 2 Trainng, but the fundamentals have been around for over 70 years — before power meters, and before even heart rate meters—back then it was called LSD or long, slow, distance. And you knew you were there when you could pedal along and just barely have a fluid conversation with the rider next to you. Sorry…this is nothing new.
The Cost of Always Going Hard
Training hard all the time doesn’t just limit performance. It increases injury risk, elevates burnout rates, and shortens athletic longevity. Tendons, connective tissue, and the nervous system adapt more slowly than the cardiovascular system. When intensity outpaces recovery, those systems absorb the cost.
This is why riders can feel “fit” and fragile at the same time. Cycling rewards patience far more than bravado.
Reframing the Goal
The goal of training isn’t to feel worked after every ride. It’s to arrive at key efforts rested enough to express fitness—and to recover quickly enough that training remains repeatable.
Hard riding should be purposeful. Easy riding should be respected. When both are used intentionally, they complement each other. When intensity becomes the default, it crowds everything else out.
The problem isn’t that riders train hard. It’s that many don’t know when or why they’re doing it.
